I did mine min 200 max 255. I had done what Zax recommends but had no luck the Greys below like 215 never showed ever... no matter how slow I put it. I ran a Set at speed 400 laser min 0 and max 255 didn't show much but the darker colors and took hours. with min 200 and max 255 I had a better result, and it definitely is a better result than B&W. maybe it's our laser module or the wood we are using? I'm using a Baltic Birch Plywood.

Have you tried dithering?
